Initial Pilot: Initial pilot involves top executives brainstorming to zero-down onto the business functions to be migrated centrally. Buy-in from top management has to be achieved. Initial Pilot is the step where unique risks and requirements associated with the migration strategy have to be identified. Other than this, basic technical architecture has to be in place, so as to implement at least one business function migration. Finally, testing take place to realize the benefits of the initial migration and to assess whether the strategy has been successful or some fine-tuning is required.
Process Streamlining: After the initial pilot gets executed successfully, business managers have an ardent task on their hands, of that to redefine the business processes so as to achieve their centralization. Communication protocols between individual sites and central functions have to be determined and accepted by all stakeholders. This involves marathon discussions among management at all levels, by the end of which all the stakeholders are convinced of what their role is in the newer centralized process execution.
Service Center Implementation: In this step, the central unit is the focal point and all the business processes outlined in previous step are fine-tuned and implemented using a spiral methodology. For example, a business process is implemented and tested to see its effectiveness. Any fine-tuning to the process is carried out and process testing is repeated. This is carried out for all the processes.
Remote Location Implementation: This being the last step in Implementation roadmap, due diligence is taken to see that individual units are prepared to receive the new process methodology. Implementation team is created to review the preparedness of each unit, so as to avoid any surprises. One of the best and tested approaches is a small implementation team to visit each location and implement the process under their supervision.
